A team manager may run an internal session. An independent professional may learn from free material, join a live programme, buy a specialist course, or postpone the job. The practical substitute is the route that already gets them close enough to the outcome—not the product with the most similar title.

This distinction matters before an overseas expert spends on translation or channel setup. A competitor list produces names. An alternative map exposes the decision your offer would have to change.

Start with one buyer and one moment of choice

Use a buyer hypothesis that can be wrong. For example: “A newly promoted operations manager needs a repeatable way to coach first-line supervisors before the next quarter.” This is not a claim that Chinese managers have that need. It is a research prompt.

Now write down the moment at which that person chooses a path. Do they search for a course? Ask an HR colleague? Join a training camp? Use an internal playbook? Do nothing because the pain is tolerable?

The distinction is not academic. Shopify’s current competitive-analysis guide treats product, pricing, marketing, distribution channels and customer base as inputs to a decision-specific analysis—not as a static list to collect once.1 For a China entry decision, the same discipline needs one extra layer: map the buyer’s acquisition-to-service path and delivery format, not simply the lesson catalogue.

Map routes, not brands

For the one buyer and one job, create five rows. You may later add named organisations, but only after each is publicly verifiable and relevant to the route.

Existing path

What the buyer gets

What to record

What it does not prove

Do it internally

Manager time, internal material, peer support

owner, time cost, existing workflow, reason it is tolerated

that the buyer has budget for an external programme

Free or fragmented learning

articles, clips, community advice, tool documentation

where the buyer discovers it, what is missing, switching cost

that attention to a topic is paid demand

Local expert or provider

a local course, service, cohort, or facilitator

format, audience promise, delivery and support route

that it is a direct competitor or that it is successful

Platform-mediated learning

a marketplace, learning app, enterprise route, or hosted store

discovery, payment, delivery, service and data handoff where public

access, availability, pricing or suitability for a foreign operator

Do nothing / defer

no purchase; the cost is absorbed

trigger that might make inaction fail

that there is no opportunity

The fifth row is often the useful one. If the buyer can defer without a visible cost, a better course catalogue will not automatically create urgency. If an internal workaround already solves the job credibly, the question becomes what meaningful outcome an overseas expert improves—not how different the syllabus looks.

Evidence boundary: These public categories are enough to build a research method. They are not buyer interviews, budget records or demand evidence. The finished map must remain a hypothesis until a named buyer action or permitted test challenges it.

Let Chinese platform categories change the map

This is where a generic competitor worksheet becomes too thin. Public Chinese platform descriptions show that an apparent “course alternative” may include different operating routes.

Xiaoe Tech publicly describes a set of private-domain digital marketing and user-service tools that includes a mini-program store, public-to-private-domain tools, private-domain operations, training tools and CRM.2 That supports one practical mapping question: if a creator-owned route is part of the buyer journey, where do discovery, conversion, delivery and follow-up actually sit?

Dedao’s public homepage presents several learning routes, including selected courses, a free area, live sessions, training camps, ebooks, teachers, offline activity and an enterprise area.3 That supports a second question: is the buyer substituting a lesson, a multi-format learning experience, or an enterprise-learning route?

Neither source tells us which route Chinese buyers prefer. Neither proves market share, prices, conversion, demand for an overseas product, or that either organisation competes with a particular course. Their value here is narrower: they prevent an analyst from collapsing delivery, service and enterprise context into one “local competitor” column.

A worked, deliberately unproven example

Imagine an overseas expert who teaches managers how to run better feedback conversations. The team has not yet established China demand. It should not announce a launch.

The first map might show four plausible paths: an HR team’s internal workshop; free management content; a locally facilitated training programme; and a hosted learning route with live or enterprise options. The analyst then asks the same question of each path: what outcome does it promise, how does a buyer reach it, who supports it, and what would make them change?

The map may reveal that the real gap is not “more management videos.” It may be a need for practice, manager evidence, a Chinese-language handoff, or nothing at all. It may also reveal no credible gap. Both are useful findings, provided they remain hypotheses until a buyer conversation, an offer record, a permitted test, or paid behaviour can challenge them.

Do not use an alternative map to manufacture demand

An alternative exists because somebody might be solving a job already. That is not the same as evidence that your buyer segment is large, reachable, willing to pay, or open to a foreign expert.

Do not turn a platform category into a demand statistic. Do not infer that an alternative’s public presence means its users are your audience. Do not call a named company a competitor merely because it appears in the same broad topic area. And do not infer that a foreign operator can use a platform, open an account, collect payment, or provide support without current, route-specific checks.

Counterexample: when the map says not to proceed

Suppose the defined buyer already receives mandatory internal training, and the overseas product cannot improve the assessed workplace result, fit the delivery constraints, or earn a credible manager introduction. In that case, the most honest next action may be to stop the offer hypothesis. A detailed competitor list would not change that.

The next decision the map should enable

At the end of the exercise, write one sentence: “For this buyer, the strongest current substitute is [name the route] because [state the evidence]; our next evidence question is [name the unknown].”

If that sentence cannot be written without vague labels such as “Chinese users” or “the market,” return to the buyer problem first. If it can be written, the next task is not a full market entry. It is a bounded evidence request: confirm the buyer, the job, the substitute and one reason the buyer might switch—or decide that the hypothesis should remain closed.

For a structured review of that bounded question, request a China-fit validation.

Related reading

What China Market Needs From Overseas Experts — separates broad market context from evidence about a buyer.

When Topic Popularity Is Not Buyer Demand — explains why visibility cannot be promoted into demand.

A Good Product, a Buyer, and a Channel Are Three Separate Tests — keeps product, buyer and route evidence distinct.

The first item is the H1 parent pillar. The last item is the live H2-01 next-stage pillar. No unpublished dependency is exposed as a public link.

Sources and editorial boundary

Editorial contribution: This is a pre-entry mapping method, not a market-demand finding. It joins an overseas operator’s high-intent question—“what are the real competitors or alternatives?”—to publicly stated Chinese delivery and service categories in one decision chain. It cannot determine fit, demand, pricing, access, legal compliance, platform availability, or a named product’s competitive status.

Shopify, “Competitive Analysis Guide 2026: Free Template + AI Tools,” accessed 2026-08-12.
